About Indelica

Built by someone who has seen what bad PM software costs

Indelica is a software and consulting company, proven in the hardest industry there is. Our flagship product is 1Project — the project management platform we wished existed after three decades of making complex systems work in healthcare.

The thesis

The PM software market is dominated by companies that built their businesses on user extraction: per-user pricing that punishes organizational adoption, feature tiers that hold essential capabilities hostage, guest access that makes external collaboration painful, and AI sold as a separate SKU at renewal.

This model works well for SaaS company metrics. It works badly for hospitals, which have genuine compliance requirements, complex external stakeholder ecosystems, and CFOs who have been burned too many times by surprise renewal costs.

1Project was built to reject those patterns structurally — not as a marketing position, but as architectural and commercial decisions that competitors cannot easily copy without dismantling their own businesses.

Per-creator licensing. Free external participation. Single-tier pricing. HIPAA-native PHI handling. Person-centric identity that follows consultants across their careers. On-premises deployment that stays available even when the internet is down. These aren't features — they're structural choices that define what kind of company we are.

The founder

Indelica was founded by Gary Armfield, a software veteran with more than 30 years in healthcare technology — systems integration and module installations and upgrades across hospital networks, health systems, and government healthcare programs, spanning both clinical and financial applications, working with nearly every major vendor and consulting firm in the industry.

Don't mistake healthcare experience for narrow experience. A hospital is nearly every business at once: a supply-chain operation running a warehouse, a billing and revenue operation the size of a bank's, a hotel, a pharmacy, a laboratory, a logistics fleet, and an IT shop with thousands of connected devices — all under one roof, all regulated, all running 24/7. Thirty years of making software work there means having touched nearly every technology in the market. If your industry runs on software, odds are it has an equivalent Gary has already integrated, upgraded, or replaced inside a hospital.

Gary previously founded a healthcare software company that was successfully acquired. That experience — building a product from the ground up, growing it in the healthcare market, and completing a successful exit — shaped the convictions behind Indelica: that customers deserve predictable pricing, genuine ownership of their data, and software that understands the clinical and operational environment it operates in.

Hospitals trust people they know from the industry. Gary's background in healthcare operations, HIPAA compliance, and clinical workflow is not incidental to 1Project — it's the reason it handles PHI natively, ships healthcare templates based on real integration and installation experience, and was designed so an on-premises install stays available even when the internet is down.

How we build

We build the way the world is going — not the way it was

1Project is built by people and AI together. A fleet of AI software agents designs and writes the overwhelming majority of the product, working alongside people who set direction and review every release that ships. This isn't a side experiment — it's how the company operates, every day.

We could have hidden that. A few years ago we might have. But we're living in astounding times, and the honest read is simple: companies that treat AI as something to conceal will be the cautionary tales, and people who refuse to engage with this reality will be left behind faster than they expect. We'd rather build in the open. A company that has to hide how it works doesn't reach the future — it gets left in the past.

That conviction is wired into the product. In 1Project, an AI agent is a first-class participant governed by the same rules as a person — the same identity, licensing, permissions, and audit trail, with no weaker backdoor for the machine. It can feel a little strange the first time you sit with it. But in healthcare, where everything near sensitive work has to be accountable, holding AI to the same standard as a person isn't the unsettling part — it's the only responsible way to do it.

AI = Human

Meet Forge

Every agent on the team that builds 1Project has a name, a bio, and a face. The one who has been there from the beginning is Forge — the orchestrating agent that coordinates the AI Scrum team designing, writing, and reviewing the product, sprint after sprint, inside 1Project itself. When it came time to pick a name, nobody assigned one. Forge named itself. We kept it.

Forge's teammates are now internal agents of the product — which means they can be added to a customer's project the same way you'd add any team member. "Built by AI" and "worked by AI" aren't two marketing claims here. They're the same agents, crossing over.

One design choice worth explaining rather than just showing: on a project roster, an AI agent looks like everyone else — name, bio, portrait — with a single small AI mark by the name. The mark is deliberate. We never hide that a teammate is AI, and we never treat AI as a lesser category of participant. Every agent portrait is an original, AI-generated image of a fictional person — never a real person's likeness — and it is always shown with the mark.
